Every SEEA Systems engagement follows the same six-stage journey — regardless of client type, platform, or scale. The duration of each stage varies. The sequence never does. This consistency is the mechanism by which we ensure quality, accountability, and genuine readiness at every deployment.

Our Delivery Philosophy

Four commitments that govern every engagement.

The failure mode of technology deployments in West Africa is almost never technical. Platforms fail because organisations were not ready, data governance was not designed, institutional context was not mapped, or the exit strategy assumed sustainability that was never built. SEEA Systems is designed to not fail in these ways.

Understand before building

Every engagement begins with genuine understanding of the client's operational context, institutional constraints, and decision-making environment. We do not assume. We ask, listen, and map — and we design the deployment accordingly. A grain originator in Northern Ghana and a cocoa export regulator in Accra share the same platform architecture. They do not share the same implementation approach.

You own the data, we operate the system

Every client — private sector, government, or institutional — retains full ownership of the data their operations generate. We modularise and enhance; we do not extract. When an engagement ends or transitions, the client retains their data in full, in structured, exportable formats. This is not a concession. It is how every engagement is designed.

Compliance is built in, not bolted on

Every platform is aligned with the relevant international standards — ISO 22000, Codex Alimentarius, GlobalG.A.P., EUDR, and sector-specific regulatory requirements — from the design stage. Compliance readiness is not an add-on module. It is the architecture. Clients do not need to build compliance on top of what we deploy.

Outcomes, not outputs

SEEA Systems measures success by what changes in the client's operations — not by what was delivered. A traceability platform that is live but unused is not a success. We define success at the scoping stage, in concrete operational terms, and we structure deployment, training, and support to achieve those terms.

We do not skip discovery. Not for any client, at any stage, at any scale. Discovery is not a preliminary courtesy — it is the foundation of every outcome we commit to delivering. Each stage produces a defined output that gates entry to the next.

Structured Discovery
Before any proposal is written

A diagnostic conversation — not a sales meeting. We map the operational context, the decision environment, the pain points, the data landscape, and the institutional constraints that will shape the deployment. Discovery is drawn directly from the NSF I-Corps customer discovery methodology: hypothesis-driven, evidence-based, and designed to surface what the client actually needs rather than what they initially describe.

Sector Diagnosis & Alignment
1–2 weeks after discovery

SEEA Systems produces a Sector Diagnosis Note — a concise document that summarises what we heard, maps the relevant platform or suite to the client's specific needs, and identifies the readiness conditions that must be in place before pilot deployment. This is where we confirm fit — or honestly tell a prospective client that the timing or conditions are not right. A Sector Diagnosis Note that recommends against proceeding is not a failure. It is the system working correctly.

Scoping & Agreement
2–4 weeks · varies by client type

For engagements that proceed past the Sector Diagnosis, SEEA Systems prepares a Statement of Work (private sector) or Memorandum of Understanding (government and institutional clients). The agreement defines scope, deliverables, milestones, roles and responsibilities, payment or funding terms, data governance provisions, and exit conditions. No deployment begins without a signed agreement. No exceptions.

Onboarding & Readiness
2–3 weeks

The onboarding stage prepares the client's organisation for the platform before it goes live. User access configuration, role assignment, SOP training, data migration or integration scoping, co-branded portal setup where relevant, and a formal readiness checkpoint sign-off. A platform deployed into an organisation that is not ready is a failed deployment — regardless of the platform's technical quality.

Pilot Deployment
60–120 days · active operational deployment

SEEA Systems deploys in pilot mode first. Always. The pilot is a structured, time-bounded live deployment in the client's real environment — not a trial, not a simulation. SEEA provides active technical and operational support throughout. Monthly performance reports track progress against the agreed outcome indicators. A structured mid-pilot review at the halfway point allows both parties to identify and address any emerging issues before the final review.

Scale-Up or Transition
Following successful pilot review

The pilot review concludes with one of three structured outcomes: scale-up to full deployment or expanded scope; redesign and re-pilot where indicators were partially met and a clear diagnosis exists; or close-out with full data return where the engagement cannot be made to work. Engagements that do not meet pilot outcome indicators are not automatically scaled up. They are diagnosed and redesigned — or closed with honesty.

Who We Work With

Three client types. Three engagement models.

The six-stage engagement process applies to all clients. What varies is the entry point, the agreement instrument, the timeline, and the specific discovery approach. Some engagements involve all three simultaneously — a donor-funded programme deploying a SEEA platform to a government institution serving private sector operators.

Private Sector
Operators & Exporters

Grain originators, commodity traders, cocoa exporters, food processors, fermentation facilities, food and beverage manufacturers. Discovery is commercially focused: operational risk, compliance failure, lost margin, reputational exposure. Champion profile: Director of Operations, Head of Quality, or equivalent.

Statement of Work (SOW)

Pilot duration: 60–90 days standard

Government & Institutional
Ministries & Regulators

Ministries of Agriculture and Food, commodity boards, regulatory authorities, export certification bodies, national statistical services. Discovery includes stakeholder mapping, mandate alignment, and internal champion identification. Champion must be at Director level or above — a focal person without decision-making authority cannot serve as champion.

Memorandum of Understanding (MoU)

Pilot duration: 90–120 days standard

Programmes & Partners

AGRA, GIZ, FAO, IDH, USAID Feed the Future, AfDB, bilateral development partners. Discovery includes a Theory of Change validation — confirming that the programme's intended outcomes are achievable given operational realities on the ground. M&E framework integration and multi-stakeholder coordination are built into the deployment design.

What We Expect from Clients

We are a demanding partner. Deliberately.

The deployments that fail are almost always those in which the client was not genuinely committed to the process. We would rather have an honest conversation before an engagement begins than manage a failed deployment six months in. We ask every client for four things.

A named internal champion

Every deployment must have a named, senior individual who has the authority to make decisions, the motivation to see the deployment succeed, and the availability to engage actively throughout. If a client cannot or will not identify a champion, the engagement does not proceed past the scoping stage. Deployments without internal champions fail.

Honest data disclosure

Our discovery and onboarding process requires clients to be honest about the state of their data. We do not judge the quality of a client's current data environment — it is almost never as good as it could be, and that is exactly why the client is talking to us. We ask only for honesty about the starting point.

Active pilot participation

A pilot is not a period in which SEEA Systems does everything and the client waits to see what happens. It is a period of active, joint operation — in which client staff use the platform in real workflows, surface issues through defined channels, and attend structured check-in sessions. Passive pilots do not produce the evidence base needed to justify scale-up.

Willingness to be measured

SEEA Systems agrees outcome indicators at the scoping stage and measures performance against them throughout. This requires clients to share operational data — compliance rates, processing times, yield figures — that demonstrate whether the platform is producing results. Clients who cannot share this data are difficult to serve well.

Ongoing Support

Support is built into the deployment design, not added after.

Clients are never left to manage a deployment in isolation. SEEA Systems remains an active partner throughout the engagement lifecycle — not because we want dependency, but because we want outcomes. Every active deployment generates a monthly performance report. Quarterly reviews are conducted with Priority and Premium clients. Annual reviews with all active deployments regardless of tier.

SEEA Academy

Building the capacity to use what we build.

A decision-intelligence platform in the hands of users who do not understand its outputs is not a decision-intelligence platform. It is an expensive dashboard. SEEA Academy exists to close this gap — through flagship-aligned training and certification programmes designed for the sector and country in which the client operates.

Three certification levels.
One quality standard.

Every SEEA Systems pilot deployment includes a structured Academy training component. For government and institutional clients, training is delivered as part of the deployment engagement — not a separate procurement. For donor-funded programmes, the Training of Trainers model builds sustainable internal capacity within the client institution.

Certificates are co-branded with the partner institution, QR-verified, and valid for 24 months with a structured recertification pathway. Academy programmes can be submitted for CPD accreditation under national frameworks.

    Flagship User — Field inspectors, data entry officers, entry-level trainees. Platform operation and core workflow competency.
  • Level 2
    Flagship Specialist — Focal points, supervisors, mid-level staff. Data interpretation, quality oversight, and reporting competency.
  • Level 3
    Flagship Implementer — National trainers, programme coordinators. Full training delivery, system administration, and peer review competency.
